What is CTO (Configure-to-Order)?

A fulfillment strategy where customers select from predefined options and the ERP generates a unique product configuration, BOM, and price at order time.

Definition

Configure-to-Order (CTO) lets customers specify a product from a set of predefined features and options, and the system automatically builds the corresponding bill of materials, routing, and price for that specific combination. It suits products with many valid variants, such as industrial machinery, furniture, vehicles, or windows, where holding finished stock of every combination is impractical. A product configurator enforces rules so only valid, manufacturable, and compatible option combinations can be chosen, preventing impossible orders. CTO sits between make-to-stock and engineer-to-order: the building blocks are predefined, but the final combination is unique to each order and assembled only after it is placed.

How CTO Works in ERP

A CTO-capable ERP includes a rules-based product configurator that, from the customer's option selections, dynamically generates a variant BOM, routing, and price quote. The configured item flows into a sales order and then a production order, so manufacturing builds exactly the chosen specification without engineers re-creating the BOM each time. Constraint rules block incompatible options, and the configurator can drive accurate quoting (CPQ) and lead-time estimation up front.

Frequently Asked Questions

What is the difference between configure-to-order and engineer-to-order?

Configure-to-order builds products from predefined options and rules, so no new design work is needed and the configurator generates the BOM automatically. Engineer-to-order requires custom design and engineering for each order because the product does not yet exist as a defined set of options. CTO is faster and more repeatable; ETO offers more customization but with longer lead times and engineering effort per order.

What is a product configurator in an ERP?

A product configurator is a rules engine that lets customers or sales reps choose product options and then automatically generates a valid bill of materials, routing, and price for that combination. It enforces compatibility and manufacturability rules so invalid configurations cannot be ordered. Many ERPs pair the configurator with CPQ (configure, price, quote) to produce accurate quotes and lead times instantly.
